# How to reduce RTO and COD returns: 12 fixes for Indian ecommerce brands

RTO (return to origin) quietly eats into margins: you pay shipping both ways and your stock is stuck in transit. Here are practical fixes Indian D2C brands use to cut failed deliveries and COD returns.

 **Quick answer**

- RTO happens when an order is not delivered and comes back to you, most often on cash on delivery orders.
- The biggest levers are nudging customers to prepay, verifying COD orders, cleaning addresses and setting clear expectations.
- Track RTO by pin code, product, courier and traffic source so you fix the real cause.
- Never make false promises in ads. Mismatched expectations are a major cause of refusals.

## What is RTO and why does it hurt?

RTO (return to origin) is when a shipment cannot be delivered and returns to your warehouse. Common reasons are the customer refusing a COD parcel, being unreachable, a wrong address or a change of mind. Each RTO costs you forward and return shipping, packaging, blocked inventory and sometimes damaged products.

## Push more orders to prepaid (fixes 1 to 3)

**1. Prepaid discount:** offer a small discount or free shipping for UPI and card payments.

**2. COD fee:** add a modest COD handling fee so serious buyers choose prepaid.

**3. Partial COD:** ask for a small advance online and the rest on delivery for higher-value orders.

## Verify before you ship (fixes 4 to 6)

**4. COD confirmation:** confirm COD orders by WhatsApp message, IVR or a quick call before dispatch, and cancel unconfirmed ones.

**5. Address checks:** use address validation at checkout and ask for landmarks and an alternate number.

**6. Risk rules:** limit COD on high-RTO pin codes, very high order values or customers with a history of refusals. Many shipping and checkout tools offer RTO risk scores.

## Set the right expectations (fixes 7 to 9)

**7. Honest product pages:** accurate photos, sizes, colours and specifications reduce "not as expected" refusals.

**8. Clear delivery dates:** show an estimated delivery date at checkout; long waits lead to refusals.

**9. Proactive updates:** send order, dispatch and out-for-delivery updates on WhatsApp so customers are ready to receive.

## Fix operations (fixes 10 to 12)

**10. Ship fast:** dispatch within 24 hours where possible. The longer the wait, the higher the cancellation risk.

**11. Right courier by pin code:** compare courier performance by region and allocate orders to the best performer.

**12. NDR follow-up:** when a delivery attempt fails, contact the customer quickly and reschedule instead of letting the parcel return.

## Measure RTO properly

| Track RTO by | Why it matters |
| --- | --- |
| Pin code and city | Spot high-risk areas to restrict COD |
| Product | Find items with expectation or quality issues |
| Courier | Move volume to better performers |
| Traffic source and ad | Some campaigns attract low-intent COD buyers |
| Payment method | Compare COD and prepaid RTO rates |

## Frequently asked questions

What is a good RTO rate?

It varies by category, price point and payment mix. COD-heavy categories usually see higher RTO than prepaid-heavy ones. Track your own rate by pin code and product and focus on steady improvement.

Should I stop offering COD?

Not always. COD still brings many first-time buyers in India. Most brands keep COD but add verification, fees or limits and nudge customers to prepay.

What is NDR?

NDR means non-delivery report: the courier’s update when a delivery attempt fails. Acting on NDRs quickly can save many orders from returning.

Can ads increase RTO?

Yes. Misleading creatives or very broad, low-intent targeting can bring impulsive COD orders that are later refused. Honest ads and good targeting help.
